Client Background

Installatørgruppen is a FSN Capital portfolio company consolidating Denmark’s technical installers and expanding into Switzerland. With 30+ companies, procurement and invoice data sat inside multiple ERPs, limiting cross-company visibility and savings capture.

Aspiration

Use the centralized data platform to unlock procurement synergies at scale - automate invoice checking, surface benchmarking across companies, and strengthen wholesaler negotiations to reduce costs now and in the future.

How We Did It

  • Automated invoice checking: Connected ERP procurement and invoice data to a rules-driven file that compares invoiced amounts to agreed prices and terms, flags overbilling, and generates credit note requests to wholesalers.
  • Continuous controls and auditability: Scheduled validations, exception queues, and a clear lineage from source invoice to claim ensure trust and repeatability.
  • Cross-company benchmarking: Built portfolio-wide views of wholesaler spend, pricing, and discount structures so each company can benchmark against peers on SKUs, categories, and vendors.
  • Negotiation leverage: Armed category leads with comparable price baselines, volume mix, and rebate performance to rationalize suppliers and push down rates using group scale.
  • Financial Consolidation Excel Upload: Developed a centralised uploading tool for all entities that streamlines the process of trial balance collection and format checking to remove the burden on the Finance team.
  • Governance and multi-entity controls: Centralized definitions, access, and auditability to support PE-grade reporting and compliance.
  • Reporting enablement: Delivered an initial Streamlit layer, with Power BI adopted for portfolio and company-level views.

Key Outcomes

  • Material savings: Double-digit million DKK annual cost reduction through systematic credit notes and improved terms.
  • Ongoing optimization: Always-on checks keep invoices aligned to contracts and catch drift early.
  • Stronger negotiations: Transparent benchmarks guide wholesaler selection and pricing, improving efficiency across the portfolio.
  • Higher enterprise value: Persistent cost reduction and procurement discipline support a stronger valuation multiple for the group.
